When to Use Status Signal Design Framework
When hierarchy is clear but maintained through constant political conflict, or when status signals (titles, perks) are generating resentment without providing clarity.
How to Apply
Audit Current Status Signals
List all current status signals in your organization: titles, offices, parking, meeting invitations, budget authority, project assignments, etc.
Outputs
- Complete status signal inventory
Apply 4-Criteria Test to Each Signal
For each signal, evaluate: Is it Honest (can't be faked without capability)? Is it Costly (only high-rank can afford)? Is it Visible (everyone observes)? Is it Stable (doesn't change constantly)?
Questions to Ask
- Can someone fake this signal without having the underlying capability?
- Does maintaining this signal require real investment or achievement?
- Can everyone in the organization observe this signal?
- Does this signal remain stable over time (months/years)?
Outputs
- 4-criteria score for each signal
Identify Good and Bad Signals
Good signals (pass 4/4): office location, budget authority, project assignment. Bad signals (fail multiple): parking spots, inflated titles, meeting attendance. Bad signals create political overhead without clarity.

Redesign Signal System
Eliminate or reduce bad signals. Strengthen good signals. Ensure the signals that matter most (resource allocation, authority, visibility) pass all four criteria.
