How to Apply
Financial Root Check (15 minutes)
Calculate months of runway, identify largest financial risks
Questions to Ask
- How many months of runway at current burn?
- What are largest financial risks (customer concentration, debt, upcoming expenses)?
Outputs
- Financial Root Score: 0-25 points based on runway months
Relationship Root Check (30 minutes)
List and score top 10 critical relationships on 1-10 depth scale
Questions to Ask
- For each relationship: Is it transactional (1-3), established (4-6), integrated (7-9), or interdependent (10)?
- Calculate average depth score across all 10
Outputs
- Relationship Root Score: 0-20 points based on average depth
Knowledge Root Check (30 minutes)
Identify top 5 mission-critical processes, assess documentation level
Questions to Ask
- For each process: What % is documented so someone new could execute it?
- 0-19% (in heads), 20-49% (tribal), 50-79% (partial), 80-100% (systematized)

- Knowledge Root Score: 0-20 points based on documentation %
Capability Root Check (30 minutes)
List top 3 competitive advantages, estimate time for competitor to match
Questions to Ask
- For each advantage: How long would a well-funded competitor need to match?
- <3 months (no moat), 3-6 months (weak), 6-12 months (moderate), 12-24 months (strong), 24+ months (deep)

- Capability Root Score: 0-20 points based on average replication time
Cultural Root Check (30 minutes)
Survey 10 random employees on values knowledge and examples
Questions to Ask
- How many can name at least 3 core values without prompting?
- How many can give specific recent examples of values in action?

- Cultural Root Score: 0-15 points based on values awareness and examples
